Euroland food Essay In early January 2001, the senior-management committee of Euroland Foods was to meet to draw up the firm’s capital budget for the new year. Up for consideration were 11 major projects that totaled more than â‚ ¬316 million. Unfortunately, the board of directors had imposed a spending limit on capital projects of only â‚ ¬120 million; even so, investment at that rate would represent a major increase in the firm’s current asset base of â‚ ¬965 million. Thus, the challenge for the senior managers of Euroland Foods was to allocate funds among a range of compelling projects: new-product introduction, acquisition, market expansion, efficiency improvements, preventive maintenance, safety, and pollution control. The Company Euroland Foods, headquartered in Brussels, Belgium, was a multinational producer of high-quality ice cream, yogurt, bottled water, and fruit juices. Its products were sold throughout Scandinavia, Britain, Belgium, the Netherlands, Luxembourg, western Germany, and northern France. (See Exhibit 1 for a map of the company’s marketing region.) The company was founded in 1924 by Theo Verdin, a Belgian farmer, as an offshoot of his dairy business. Through keen attention to product development and shrewd marketing, the business grew steadily over the years. The company went public in 1979, and, by 1993, was listed for trading on the London, Frankfurt, and Brussels exchanges. In 2000, Euroland Foods had sales of almost â‚ ¬1.6 billion. Ice cream accounted for 60 percent of the company’s revenue; yogurt, which was introduced in 1982, contributed about 20 percent. The remaining 20 percent of sales was divided equally between bottled water and fruit juices. Euroland Foods’ flagship brand name was â€Å"Rolly,† which was represented by a fat dancing bear in farmer’s clothing. Ice cream, the company’s leading product, had a loyal base of customers who sought out its high-butterfat content, large chunks of chocolate, fruit, and nuts, and wide range of original flavors. This case was prepared by Casey Opitz and Robert F. Bruner and draws certain elements from an antecedent case by them. All names are fictitious. Euroland Foods’ sales had been static since 1998 (see Exhibit 2), which management attributed to low population growth in northern Europe and market saturation in some areas. Outside observers, however, faulted recent failures in new-product introductions. Most members of management wanted to expand the company’s market presence and introduce more new products to boost sales. These managers hoped that increased market presence and sales would improve the company’s market value. Euroland Foods’ stock was currently at 14 times earnings, just below book value. This price/earnings ratio was below the trading multiples of comparable companies, and it gave little value to the company’s brands. Resource Allocation The capital budget at Euroland Foods was prepared annually by a committee of senior managers, who then presented it for approval to the board of directors. The committee consisted of five managing directors, the prà ©sident directeur-gà ©nà ©ral (PDG), and the finance director. Typically, the PDG solicited investment proposals from the managing directors. The proposals included a brief project description, a financial analysis, and a discussion of strategic or other qualitative considerations. As a matter of policy, investment proposals at Euroland Foods were subject to two financial tests, payback and internal rate of return (IRR). The tests, or hurdles, had been established in 1999 by the management committee and varied according to the type of project: Minimum In January 2001, the estimated weighted-average cost of capital (WACC) for Euroland Foods was 10.6 percent. In describing the capital-budgeting process, the finance director, Trudi Lauf, said, We use the sliding scale of IRR tests as a way of recognizing differences in risk among the various types of projects. Where the company takes more risk, we should earn more return. The payback test signals that we are not prepared to wait for long to achieve that return. Ownership and the Sentiment of Creditors and Investors Euroland Foods’ 12-member board of directors included three members of the Verdin family, four members of management, and five outside directors who were prominent managers or public figures in northern Europe. Members of the Verdin family combined owned 20 percent of Euroland Foods’ shares outstanding, and company executives combined owned 10 percent of the shares. Venus Asset Management, a mutual-fund management company in London, held 12 percent. Banque du Bruges et des Pays Bas held 9 percent and had one representative on the board of directors. The remaining 49 percent of the firm’s shares were widely held. The firm’s shares traded in Brussels and Frankfurt. At a debt-to-equity ratio of 125 percent, Euroland Foods was leveraged much more highly than its peers in the European consumer-foods industry. Management had relied on debt financing significantly in the past few years to sustain the firm’s capital spending and dividends during a period of price wars initiated by Euroland. Now, with the price wars finished, Euroland’s bankers (led by Banque du Bruges) strongly urged an aggressive program of debt reduction. In any event, they were not prepared to finance increases in leverage beyond the current level. The president of Banque du Bruges had remarked at a recent board meeting, Restoring some strength to the right-hand side of the balance sheet should now be a first priority. Any expansion of assets should be financed from the cash flow after debt amortization until the debt ratio returns to a more prudent level. If there are crucial investments that cannot be funded this way, then we should cut the dividend! At a price-to-earnings ratio of 14 times, shares of Euroland Foods common stock were priced below the average multiples of peer companies and the average multiples of all companies on the exchanges where Euroland Foods was traded. This was attributable to the recent price wars, which had suppressed the company’s profitability, and to the well-known recent failure of the company to seize significant market share with a new product line of flavored mineral water. Since January 2000, all the major securities houses had been issuing â€Å"sell† recommendations to investors in Euroland Foods’ shares. Venus Asset Management had quietly accumulated shares during this period, however, in the expectation of a turnaround in the firm’s performance. At the most recent board meeting, the senior managing director of Venus gave a presentation in which he said, Cutting the dividend is unthinkable, as it would signal a lack of faith in your own future. Selling new shares of stock at this depressed price level is also unthinkable, as it would impose unacceptable dilution on your current shareholders. Your equity investors expect an improvement in performance. If that improvement is not forthcoming, or worse, if investors’ hopes are dashed, your shares might fall into the hands of raiders like Carlo de Benedetti or the Flick brothers.1 At the conclusion of the most recent meeting of the directors, the board voted unanimously to limit capital spending in 2001 to â‚ ¬120 million. Members of the Senior-Management Committee Seven senior managers of Euroland Foods would prepare the capital budget. For consideration, each project had to be sponsored by one of the managers present. Usually the decision process included a period of discussion followed by a vote on two to four alternative capital budgets. The various executives were well known to each other: Wilhelmina Verdin (Belgian), PDG, age 57. Granddaughter of the founder and spokesperson on the board of directors for the Verdin family’s interests. Worked for the company her entire career, with significant experience in brand management. Elected â€Å"European Marketer of the Year† in 1982 for successfully introducing low-fat yogurt and ice cream, the first major roll-out of this type of product. Eager to position the company for long-term growth but cautious in the wake of recent difficulties. Trudi Lauf (Swiss), finance director, age 51. Hired from Nestlà © in 1995 to modernize financial controls and systems. Had been a vocal proponent of reducing leverage on the balance sheet. Also had voiced the concerns and frustrations of stockholders. Heinz Klink (German), managing director for Distribution, age 49. Oversaw the transportation, warehousing, and order-fulfillment activities in the company. Spoilage, transport costs, stock-outs, and control systems were perennial challenges. Maarten Leyden (Dutch), managing director for Production and Purchasing, age 59. Managed production operations at the company’s 14 plants. Engineer by training. Tough negotiator, especially with unions and suppliers. A fanatic about production-cost control. Had voiced doubts about the sincerity of creditors’ and investors’ commitment to the firm. Marco Ponti (Italian), managing director for Sales, age 45. Oversaw the field sales force of 250 representatives and planned changes in geographical sales coverage. The most vocal proponent of rapid expansion on the senior-management committee. Saw several opportunities for ways to improve geographical positioning. Hired from Unilever in 1993 to revitalize the sales organization, which he successfully accomplished. De Benedetti of Milan and the Flick brothers of Munich were leaders of prominent hostile-takeover attempts in recent years. Fabienne Morin (French), managing director for Marketing, age 41. Responsible for marketing research, new-product development, advertising, and, in general, brand management. The primary advocate of the recent price war, which, although financially difficult, realized solid gains in market share. Perceived a â€Å"window of opportunity† for product and market expansion and tended to support growth-oriented projects. Nigel Humbolt (British), managing director for Strategic Planning, age 47. Hired two years previously from a well-known consulting firm to set up a strategic-planning staff for Euroland Foods. Known for asking difficult and challenging questions about Euroland’s core business, its maturity, and profitability. Supported initiatives aimed at growth and market share. Had presented the most aggressive proposals in 2000, none of which were accepted. Becoming frustrated with what he perceived to be his lack of influence in the organization. Humbolt, Strategic Planning 1. Replacement and expansion of the truck fleet. Heinz Klink proposed to purchase 100 new refrigerated tractor-trailer trucks, 50 each in 2001 and 2002. By doing so, the company could sell 60 old, fully depreciated trucks over the two years for a total of â‚ ¬4.05 million. The purchase would expand the fleet by 40 trucks within two years. Each of the new trailers would be larger than the old trailers and afford a 15 percent increase in cubic meters of goods hauled on each trip. The new tractors would also be more fuel and maintenance efficient. The increase in number of trucks would permit more flexible scheduling and more efficient routing and servicing of the fleet than at present and would cut delivery times and, therefore, possibly inventories. It would also allow more frequent deliveries to the company’s major markets, which would reduce the loss of sales caused by stock-outs. Finally, expanding the fleet would support geographical expansion over the long term. As shown in Exhibit 3, the total net investment in trucks of â‚ ¬30 million and the increase in working capital to support added maintenance, fuel, payroll, and inventories of â‚ ¬3 million was expected to yield total cost savings and added sales potential of â‚ ¬11.6 million over the next seven years. The resulting IRR was estimated to be 7.8 percent, marginally below the minimum 8 percent required return on efficiency projects. Some of the managers wondered if this project would be more properly classified as â€Å"efficiency† than â€Å"expansion.† 2. A new plant. Maarten Leyden noted that Euroland Foods’ yogurt and ice-cream sales in the southeastern region of the company’s market were about to exceed the capacity of its Melun, France, manufacturing and packaging plant. At present, some of the demand was being met by shipments from the company’s newest, most efficient facility, located in Strasbourg, France. Shipping costs over that distance were high, however, and some sales were undoubtedly being lost when the marketing effort could not be supported by delivery. Leyden proposed that a new manufacturing and packaging plant be built in Dijon, France, just at the current southern edge of Euroland Foods’ marketing region, to take the burden off the Melun and Strasbourg plants. The cost of this plant would be â‚ ¬37.5 million and would entail â‚ ¬7.5 million for working capital. The â‚ ¬21 million worth of equipment would be amortized over 7 years, and the plant over 10 years. Through an increase in sales and depreciation, and the decrease in delivery costs, the plant was expected to yield after-tax cash flows totaling â‚ ¬35.6 million and an IRR of 11.3 percent over the next 10 years. This project would be classified as a market extension. 3. Expansion of a plant. In addition to the need for greater production capacity in Euroland Foods’ southeastern region, its Nuremberg, Germany, plant had reached full capacity. This situation made the scheduling of routine equipment maintenance difficult, which, in turn, created production scheduling and deadline problems. This plant was one of two highly automated facilities that produced Euroland Foods’ entire line of bottled water, mineral water, and fruit juices. The Nuremberg plant supplied central and western Europe. (The other plant, near Copenhagen, Denmark, supplied Euroland Foods’ northern European markets.) The Nuremberg plant’s capacity could be expanded by 20 percent for â‚ ¬15 million. The equipment (â‚ ¬10.5 million) would be depreciated over 7 years, and the plant over 10 years. The increased capacity was expected to result in additional production of up to â‚ ¬2.25 million a year, yielding an IRR of 11.2 percent. This project would be classified as a market extension. 4. Development and roll-out of snack foods. Fabienne Morin suggested that the company use the excess capacity at its Antwerp spice- and nut-processing facility to produce a line of dried fruits to be test-marketed in Belgium, Britain, and the Netherlands. She noted the strength of the Rolly brand in those countries and the success of other food and beverage companies that had expanded into snack-food production. She argued that Euroland Foods’ reputation for wholesome, quality products would be enhanced by a line of dried fruits and that name association with the new product would probably even lead to increased sales of the company’s other products among health-conscious consumers. Equipment and working-capital investments were expected to total â‚ ¬22.5 million and â‚ ¬4.5 million, respectively, for this project. The equipment would be depreciated over seven years. Assuming the test market was successful, cash flows from the project would be able to support further plant expansions in other strategic locations. The IRR was expected to be 13.4 percent, slightly above the required return of 12 percent for new-product projects. 5. Plant automation and conveyer systems. Maarten Leyden also requested â‚ ¬21 million to increase automation of the production lines at six of the company’s older plants. The result would be improved throughput speed and reduced accidents, spillage, and production tie-ups. The last two plants the company had built included conveyer systems that eliminated the need for any heavy lifting by employees. The systems reduced the chance of injury by employees; at the six older plants, the company had sustained an average of 223 missed-worker-days per year per plant in the last two years because of muscle injuries sustained in heavy lifting. At an average hourly total compensation rate of â‚ ¬14.00 an hour, more than â‚ ¬150,000 a year were thus lost, and the possibility always existed of more-serious injuries and lawsuits. Overall, cost savings and depreciation totaling â‚ ¬4.13 million a year for the project were expected to yield an IRR of 8.7 percent. This project would be classed in the efficiency category. 6. Effluent-water treatment at four plants. Euroland Foods preprocessed a variety of fresh fruits at its Melun and Strasbourg plants. One of the first stages of processing involved cleaning the fruit to remove dirt and pesticides. The dirty water was simply sent down the drain and into the Seine or Rhine Rivers. Recent European Community directives called for any wastewater containing even slight traces of poisonous chemicals to be treated at the sources, and gave companies four years to comply. As an environmentally oriented project, this proposal fell outside the normal financial tests of project attractiveness. Leyden noted, however, that the water-treatment equipment could be purchased today for â‚ ¬6 million; he speculated that the same equipment would cost â‚ ¬15 million in four years when immediate conversion became mandatory. In the intervening time, the company would run the risks that European Community regulators would shorten the compliance time or that the company’s pollution record would become public and impair the image of the company in the eyes of the consumer. This project would be classed in the environmental category. 7 and 8. Market expansions southward and eastward. Marco Ponti recommended that the company expand its market southward to include southern France, Switzerland, Italy, and Spain, and/or eastward to include eastern Germany, Poland, Czechoslovakia, and Austria. He believed the time was right to expand sales of ice cream, and perhaps yogurt, geographically. In theory, the company could sustain expansions in both directions simultaneously, but practically, Ponti doubted that the sales and distribution organizations could sustain both expansions at once. Each alternative geographical expansion had its benefits and risks. If the company expanded eastward, it could reach a large population with a great appetite for frozen dairy products, but it would also face more competition from local and regional ice-cream manufacturers. Moreover, consumers in eastern Germany, Poland, and Czechoslovakia did not have the purchasing power that consumers did to the south. The eastward expansion would have to be supplied from plants in Nuremberg, Strasbourg, and Hamburg. Looking southward, the tables were turned: more purchasing power and less competition but also a smaller consumer appetite for ice cream and yogurt. A southward expansion would require building consumer demand for premium-quality yogurt and ice cream. If neither of the plant proposals (i.e., proposals 2 and 3) was accepted, then the southward expansion would need to be supplied from plants in Melun, Strasbourg, and Rouen. The initial cost of either proposal was â‚ ¬30 million of working capital. The bulk of this project’s costs was expected to involve the financing of distributorships, but over the 10-year forecast period, the distributors would gradually take over the burden of carrying receivables and inventory. Both expansion proposals assumed the rental of suitable warehouse and distribution facilities. The after-tax cash flows were expected to total â‚ ¬56.3 million for southward expansion and â‚ ¬48.8 million for eastward expansion. Marco Ponti pointed out that southward expansion meant a higher possible IRR but that moving eastward was a less risky proposition. The projected IRRs were 21.4 percent and 18.8 percent for southern and eastern expansion, respectively. These projects would be classed in the market-extension category. 9. Development and introduction of new artificially sweetened yogurt and ice cream. Fabienne Morin noted that recent developments in the synthesis of artificial sweeteners were showing promise of significant cost savings to food and beverage producers as well as stimulating growing demand for low-calorie products. The challenge was to create the right flavor to complement or enhance the other ingredients. For ice-cream manufacturers, the difficulty lay in creating a balance that would result in the same flavor as was obtained when using natural sweeteners; artificial sweeteners might, of course, create a superior taste. In addition, â‚ ¬27 million would be needed to commercialize a yogurt line that had received promising results in laboratory tests. This cost included acquiring specialized production facilities, working capital, and the cost of the initial product introduction. The overall IRR was estimated to be 20.5 percent. Morin stressed that the proposal, although highly uncertain in terms of actual results, could be viewed as a means of protecting present market share, because other high-quality-icecream producers carrying out the same research might introduce these products; if the Rolly brand did not carry an artificially sweetened line and its competitors did, the Rolly brand might suffer. Morin also noted the parallels between innovating with artificial sweeteners and the company’s past success in introducing low-fat products. This project would be classed in the new-product category of investments. 10. Networked, computer-based inventory-control system for warehouses and field representatives. Heinz Klink had pressed unsuccessfully for three years for a state-of-the-art computer-based inventory-control system that would link field sales representatives, distributors, drivers, warehouses, and possibly even retailers. The benefits of such a system would be shorter delays in ordering and order processing, better control of inventory, reduction of spoilage, and faster recognition of changes in demand at the customer level. Klink was reluctant to quantify these benefits, because they could range between modest and quite large amounts. This year, for the first time, he presented a cash-flow forecast, however, that reflected an initial outlay of â‚ ¬18 million for the system, followed by â‚ ¬4.5 million in the next year for ancillary equipment. The inflows reflected depreciation tax shields, tax credits, cost reductions in warehousing, and reduced inventory. He forecast these benefits to last for only three years. Even so, the project’s IRR was estimated to be 16.2 percent. This project would be classed in the efficiency category of proposals. 11. Acquisition of a leading schnapps2 brand and associated facilities. Nigel Humbolt had advocated making diversifying acquisitions in an effort to move beyond the company’s mature core business but doing so in a way that exploited the company’s skills in brand management. He had explored six possible related industries in the general field of consumer packaged goods, and determined that cordials and liqueurs offered unusual opportunities for real growth and, at the same time, market protection through branding. He had identified four small producers of well-established brands of liqueurs as acquisition candidates. Following exploratory talks with each, he had determined that only one company could be purchased in the near future, namely, the leading private European manufacturer of schnapps, located in Munich. The proposal was expensive: â‚ ¬25 million to buy the company and â‚ ¬30 million to renovate the company’s facilities completely while simultaneously expanding distribution to new geographical markets. The expected returns were high: after-tax cash flows were projected to be â‚ ¬198.5 million, yielding an IRR of 27.5 percent. This project would be classed in the newproduct category of proposals. Conclusion Each member of the management committee was expected to come to the meeting prepared to present and defend a proposal for the allocation of Euroland Foods’ caital budget of â‚ ¬120 million. Phylogenetic Analyses of S. Kinabaluensis

Phylogenetic Analyses of S. Kinabaluensis Based on the results obtain from both phylogenetic analyses, the putative parents of S. kinabaluensis are related to two different lineages. In one case, clones #1, #7, #8, #9, and #10 appear to be related to a lineage that includes S. crenata and S. nitidus (Clade 1). In the other case, clones #4 and #6 are closely related to S. alabensis (Clade2) (Figure 12, Figure 13). From both the MP and ML, it shows that S. kinabaluensis is most closely related to S. alabensis where they are aligned together in both tree. Even though the consensus tree has an inclusive low level of resolution and bootstrap support (listed above branches) (Figure 12, Figure 13), the results are in agreement with previous analyses based on ETS and ITS sequence distinction (Shafreena, 2012) suggested that the S. alabensis as one of the potential parents since the polymorphic sites observed are additive between S. alabensis and the potential parents (Shafreena, 2012). However, there is not enough support for this relationship. More data are needed to positively confirm the result. From the phylogenetic analyses, both trees of MP and ML yielded similar results (56% MP, 60% ML). The results of lineage that related to the S. crenata and S. nitidus (Clade 1) are considered as not supported and unresolved due to the low bootstrap value. Therefore, the morphological differences between these two species with S. kinabaluensis were not further evaluated in this study. As for the other lineage, it shows that S. alabensis could be one of the potential parents of S. kinabaluensis although with low bootstrap support value (Clade 2). Therefore, the vegetative and reproductive parts of these two species were observed closely and compared to find out if there is any similarity to support the result of the phylogenetic analysis. As already noted, the distinguishing feature of S. kinabaluensis is that this plant is covered with white stellate hairs on the vegetative and reproductive parts. Based on morphological observation, vegetative parts of S. alabensis are glabrous. However, the reproductive parts especially the inflorescence, branches, peduncles and pedicels do have sparse hairs. Further morphological analysis based on the reproductive parts of both species could not be further observed due to the flowering and fruiting stage while conducting this study. The specimens examined for S. kinabaluensis only had fruits, and as for S. alabensis, the specimens examined were just past flowering and there is no fruit seen. However, the leaf margin which is toothed (only towards the apex) is shared between these two species. Based on the morphological observation and study by Shafreena (2012), the corymb-like inflorescence is also shared by these two species. Therefore, these morphological similarities somehow do support the phylogenetic analyses. A study by Mallet (2007) has mention that in a hybrid speciation, it means that hybridization has had a principal role in the origin of a new species. The derived species initially have exactly one genome from each parent, a 50% contribution from each, although, in older polyploids, recombination and gene conversion may ultimately lead to unequal contributions (Mallet, 2007). However, Arnold (1997) confines the opposite view as, in his opinion, hybrids are often more fit due, not only to the intermix of genotypes from the parents, but also due to the fact that hybridization often creates novel genotypes that may be more fit under certain environmental conditions, particularly disturbed or novel environmental conditions. In this study, the potential parents of S. kinabaluensis still in a question. Therefore, the features and characteristics of S. kinabaluensis could not be fully determined and examined thoroughly. The features and characteristics of S. kinabaluensis might be inherited by the other parents or maybe it is because of the evolution undergoes by the plant itself for its own adaptation to the surrounding. Other than that, the type and phase of elevation of S. kinabaluensis and S. alabensis are more or less to each other which are 1986-2254 m and 1500-1800 m above sea level, respectively. There is not much difference in distance of elevation between this two species and therefore, increase the probability of S. alabensis as one of the putative parents of S. kinabaluensis. However, it seems that the phase of elevation of S. kinabaluensis is higher compared to S. alabensis. Based on this elevation data, it can be correlates with the facts of hybrid speciation. A study by Chase et al. (2010) has stated that once a hybrid species is developed, they faced ecological challenges. When they do become established, there are several potential reasons why they succeed: a) they exhibit transgressive traits (novel mixtures of those exhibited by their parents) that assist their existence in habitats in which neither of their parents can grow, conferring the isolation needed to avoid their reabsorption into the gene pool of one of their parents; or b) their intermediacy in some morphological traits or ecological preferences allows them to utilize a novel niche, again delivering a degree of genetic isolation from both of their parents (Chase et al., 2010). Often such hybrids can only exploit the ecological transition zone between those of their parents, which places them near one or both parents and which may be so inadequate in area that they cannot form viable populations and this intermediates are unlikely to form viable species in their own right (Chase et al., 2010). In this case, the S. kinabaluensis populations grows on a higher elevation compared to S. alabensis, showing that this hybrid species forming a populations near to their parents but with slightly different ecological changes based on the lower temperature at higher elevation. Several lines of molecular evidence support that S. kinabaluensis is of hybrid origin. First, 14 and 16 polymorphic sites for each of two accessions were discovered in the ETS and ITS region (Shafreena, 2012). Based on observation of polymorphic sites of Schefflera species showed that there are 14 species that have between 1-3 polymorphic sites except for S. avenis that has 5 polymorphic sites (Shafreena, 2012). Thus, the presence of 14-16 polymorphic sites of S. kinabaluensis showed an unusual condition (Shafreena, 2012). Second, phylogenetic analyses showed that within-individual cloned ITS repeats were not monophyletic; instead they arose from two distinct lineages (Small Wendel, 2000). From this study, S. kinabaluensis cloned ITS sequences are related to two different lineages. The clones #1, #7, #8, #9 and #10 appear to be related to a lineage that includes S. crenata and S. nitidus. Other clones #4 and #6 are closely related to S. alabensis. Third, although shared nuclear ancestry could simply point out sister relationships with S. alabensis, S. kinabaluensis also allocates nuclear ancestry with a different lineage of species including S. crenata and S. nitidus. To conclude, this molecular phylogenetic information verifies the hypothesis of a hybrid origin for S. kinabaluensis. Quite a lot of additional studies of natural hybridization are needed before the nature of the claimed hybrid origin can be comprehended (Barkman Simpson, 2002). First, it would be of relevance to know if S. kinabaluensis is an allopolyploid or diploid hybrid. Second, artificial crosses should be executed to resolve if there are any obstructions to hybridization between the potential parental species (Barkman Simpson, 2002). For future studies, the limitations in this study should be overcome such as the limitations on the amount of clones produce form the species in order to get a more precise analysis. In addition, a complete morphological description which includes the vegetative and reproductive parts of both the target hybrid species and the putative parents should be done to support the phylogenetic analysis.

Impact of Corporate Culture on IT Company Growth and Profits The Impact of Corporate Culture on the Growth and Profitability of IT Companies: The Case of Google Abstract In todays global economy, companies from different industries are trying to create a unique competitive advantage to stay in business and maximize their shareholders equity. In doing so, companies should analyze their largest expenses and try to minimize these costs while utilizing their resources in order to make the most from these expenditures. The largest operating expense in U.S. companies is salary. To maximize this expenditure, businesses should devise ways in which to motivate their employees to be more productive. Controlling employees to come to work is easy, but how can companies motivate their employees to work to their full capacity? One way in which this can be accomplished is by creating a suitable, attractive, and tension-free working environment for employees. In doing so, companies can create a strong corporate culture which could offer a competitive advantage. As an example, Google has become one of the largest IT companies in the world in fewer than two decades from its establishment. Not only has Google grown to be one of the largest IT company in the world, it has also developed unique and innovative products, a high job growth, and a secure position as one of the top five companies for which to work. Google has managed to achieve this not only by developing appropriate business strategy, but also creatin g a strong corporate culture that concentrates mainly on employees and customers. In this research, I will try to analyze Googles achievements. I will conduct a small survey to examine the adaptability of Googles flexible corporate culture in IT companies located in Utah. Introduction Statement of the Problem The old saying, â€Å"You can lead a horse to water, but you cant make him drink† may hold true for employees as well; you can make employees come to work, but it is not easy to make them work to their full capacity. Companies may use different methods to control their employees to make them work to their fullest working capacity, but this does not always succeed. To understand employees work satisfaction and engagement in their work, it is useful to analyze a survey conducted by the Gallup Management Journal (GMJ) (Houser, 2009). The GMJ surveyed U.S. employees to understand how engaged they are in their work and their attitudes toward their managers. According to the study, there are three types of employees: 1. Engaged employees: Those who work with passion, motivation, and have deep feelings toward their company. These people are the ones who move the organization. 2. Not-engaged employees: Those who are physically present in the company but mentally absent. These employees are not motivated, and they dont care about their company. They come to work simply to put in hours. The survey refers to them as â€Å"walking through their workday.† 3. Actively disengaged employees: Those who are not only unhappy, but they express their unhappiness in different ways. They may undermine what their engaged coworkers accomplish. The study results showed that 26% of respondents are engaged in their work, 56% of the respondents are not engaged in their work, and 18% of the respondents are actively disengaged in their work. The following chart illustrates the finding of this study. The respondents of the survey were asked if they would fire their manager, given the opportunity. Respondents indicated that 24% would fire their manager if they were given the chance. Of this number, 6% of those respondents were engaged in their work, 23% of the number were not engaged in their work, and 51% of the respondents were actively disengaged in their work. Therefore, less engaged employees tend to dislike their managers, and would fire them, given the opportunity. According to the study, this lack of productivity costs companies billions of dollars. Approximately 24.7 million employees age 18 and over are actively disengaged; this represents 18% of the total workforce. From 2000 to 2007, actively disengaged employees in the U.S. cost the countrys economy from $334 to $431 billion every year in low productivity. The Cost Of Disengagement In this study, I will analyze the different reasons why employees are disengaged from their work, and I will suggest recommendations to solve this problem by taking as an example a successful company in the U.S. Purpose of the study Today, different companies are trying to find a unique competitive advantage. One competitive advantage that was overlooked for many years is an attractive organizational culture. Not only will a superior organizational culture help in attracting and retaining the best employees, it can also be used to create a loyal customer base. In this paper, I will investigate the organizational culture of Google, Inc. in the information technology (IT) industrial sector. I will analyze how Google has capitalized on its organizational culture to become one of the largest search engines and IT companies in the world. I will conduct a small survey on organizational culture on IT companies located in Salt Lake City, Utah to determine useful recommendations by analyzing the results of the survey and comparing these to Googles organizational culture. Before analyzing organizational cultures, it would be beneficial to answer some questions as to why this topic was selected as well as other related issues. Why I Focused on Organizational Culture Many companies have tried to come up with a competitive advantage to maximize the shareholders profits. For years, an attractive corporate culture was not considered as vital to the success of an organization. Unlike external factors of business, which are not directly controlled by organizations, corporate culture is an internal environmental force which can be manipulated by organizations in their favor. Why I Emphasized the Employees Employees are the executers of the plans and strategies of the organization. Most companies consider employees as their asset, but, in my opinion, employees are much more than this. According to a study conducted by the United States Census Bureau, companies largest operating expense is salary. (U.S.CensusBureau, 2000) (See charts below). By taking care of their employees, organizations can get the best results from them. The following charts show the breakdown of operating expense for different industries in 1997 as it was studied by the U.S. Census Bureau under the Economic and Statistics Administration in the U.S. Department of Commerce. Even though, this study was conducted more than a decade ago, I have included it, because I believe it shows the general trend of the breakdown of operating expenses within U.S. industries. Merchant wholesale companies have five major operating costs. Of these, payroll was by far the largest operating expense. If payroll expense and fringe benefits, which are operating expenses toward employees, are combined, more than half of the total operating expenses go toward employee salaries. The breakdown of operating expenses of retail trade has the same tendency as that of the merchant wholesaler. In fact, the only difference is that the expenses for rent by retail trade businesses are a little bit higher than that of the merchant wholesaler. The breakdown of operating expense for business services, which include IT industries, shows a larger expense toward employees. Payroll, consisting of 51% of total operating expense, contract labor, consisting of 5% of total operating expense and fringe benefits, consisting of 8% of total operating expense makes up a total of 64% of the total operating expense. The breakdown of the operating expenses for legal services follows the same trend as for business services. The following chart compares payroll expenses of different sectors of business According to the above chart, business services, health services and legal services pay the highest portion of operating expenses to payroll. Clearly, if companies are paying the majority of their operating expense toward the salaries of their employees, they should try to get the most from their workforce. Another study conducted in 2007 by the AmericanTimeUseSurvey through the U.S. Bureau of Labor Statistics (AmericanTimeUseSurvey, 2007) showed that of the total working people in U.S., those who were between the ages of 25 to 54 living in households with children under the age of 18 spent most of their time either working or in work-related activities. The survey was provided from data taken on non-holiday weekdays. Out of the total 24 hours, those between the age of 25 to 54 living in households with children under the age of 18 spent 8.7 hours working or on work-related activities, 7.6 hours sleeping, 2.6 hours on leisure and sports, 1.2 hours caring for others, 1.1 hours on household activities, 1.1 hours in eating and drinking and the remaining 1.7 hours on other activities. The following chart illustrates these hours in percentiles. Based on this survey, people with children between the ages of 25 to 54, who were part of the labor force, spent the majority of their time at the workplace or doing work-related activities. If companies created a suitable and stable environment, this labor force would be motivated to work harder to help companies maximize their profits. This study will research and analyze how companies could create a competitive advantage by attracting and retaining the best employees through a superior corporate culture. Why I focused on IT IT, by any comparison, is the fastest growing industry in the world. Companies are spending billions of dollars every year, which has made the IT industry one of the most profitable industries in the world. According to a study conducted by the U.S. Census Bureau in 2005 and published in 2007 (U.S.CensusBureau, Information and Communication Technology: 2005, April 2007), the information industry by itself contributes 52.4 billion dollars to the IT industry through purchases of hardware and software annually. The finance and insurance sectors spent $44.2 billion; the manufacturing, professional, scientific, and technical services sectors spent $32.5 billion; the health care sector spent $27 billion; and the social assistance business sector spent $19.9 billion on IT hardware and software components in 2005 alone. Based on this study, more than $200 billion was spent on IT hardware and software by different business sectors in 2005. According to this study, the noncapital and capital expenditures for computer software were higher compared to IT hardware. It is a general assumption that if companies are investing more on computer software, the software industry is generating a lot of money. In 2005 alone, the noncapital expenditure for computer software was $54.2 billion, whereas the capital expenditure for the same sector was $49.8 billion. Therefore, this research will focus on computer software companies. Why Focus on Google? Google is one of the fastest growing companies in the world. It has grown sevenfold over the last decade. According to Fortune, Google was listed as the fourth best company to work for in 2009 (100 Best Companies to Work for 2009: Google GOOG from Fortune, 2009). Even though Google was listed as the fourth best company to work for in 2009 by Fortune, it has the highest job growth rate when compared to the other companies listed in the top ten. While Google has a 40% job growth rate, NetApp, which was listed in first place, only has a 12% job growth rate. Edward Jones and Boston Consulting Group, listed second and third, have only a 9% and 10% job growth rate respectively (100 Best Companies to Work for 2009: Google GOOG from Fortune, 2009). Google has shown tremendous growth over the past few years. As the following chart indicates, from 2004 to 2008, the net income of the company increased tenfold. Even when the world economy was in a recession at the end of 2007 and 2008, Google managed to secure a high net income (GoogleInc, 2008). Google has an interesting workforce distribution. As of December 31, 2008, 40% of Googles total workforce was in sales and marketing, 36% in research and development, 15% in general and administrative positions, and the remaining 9% in operations (Google Inc., 2008). According to this data, Google places nearly as large an emphasis on research and development as it does for sales and marketing. Having a large staff in research and development will ensure a strong future market when it is supported with an appropriate corporate strategy. Even if it is difficult to conclude that Google will have a bright future based on the distribution of its workforce, it is certain that this strong contingency of Googles research and development team has proven to be valuable by developing new and exciting technologies, making it difficult for competitors to catch up. Literature Review In todays globalized and integrated world, change within industries and organizations occurs rapidly. Understanding the impact of an organizations environment could assist organizations in coping with this change. The organizational environment includes all elements existing outside the boundary of the organization that have the potential to affect the organization (Daft, Organization Theory and Design, 8th ed., 2004). The organizational environment consists of the external environment and the internal environment. The external environment is made up of those forces that exist outside of the organizations boundaries and have an effect on the organization. The external environment is further divided into the general environment and the task environment. The general environment is the outer layer that is widely dispersed and affects organizations indirectly (Daft, Management, 7th ed., 2005). The general environment includes technological, socio-cultural, economic, legal/political, and international factors. On the other hand, the task environment is closer to the organization and includes the sectors that conduct day-to-day transactions with the organization and directly influence its basic operations and performance (Daft, Management, 7th ed., 2005). The task environment includes customers, labor market, suppliers and competitors. The internal environment includes the elements within the organizations boundaries (Daft, Management, 7th ed., 2005). It includes employees, management and culture of the organization. In this paper the focus is on the culture of the organization and its affect on the performance of the organization. A corporate culture is defined as the set of key values, beliefs, understandings, and norms shared by members of an organization (Martin, 2002) (Kilmann, Ralph H.; Saxton, Mary J.; Serpa, Roy, 1986) (Smircich, 1983). It could also be defined as an â€Å"interdependent set of beliefs, values, ways of behaving, and tools for living that are so common in a community that they tend to perpetuate themselves, sometimes over long periods of time. This continuity is the product of a variety of social forces that are frequently subtle, bordering on invisible, through which people learn a groups norms and values, are rewarded when they accept them, and are ostracized when they do not† (Bemowski, 1995) (Wilhelm, 1992). Corporate culture is derived from both the management and the organization itself. The management, through its philosophy, values, actions and the organization through its roles, structure, systems and technology comprise the corporate culture. Feedback is received from the corporate culture to the management and organization. The following illustrates this process. Classification Schemes There are different classifications of corporate culture defined by different authors. The different views of four authors will be considered in the following: 1. Henry Migliore After studying 24 organizations, Henry Migliore included 20 cultural factors, which he referred to as the â€Å"Corporate Culture Index† (Migliore, Henry; R.T. Martin; Tim Baer; and Jeffrey L. Horvath, 1989). These factors include the following characteristics. * Member Identity: the degree to which employees identify with the organization as a whole in their type of job or field of professional expertise * Team Emphasis: the degree to which work activities are organized around teams rather than individuals * People Focus: the degree to which management empowers the employees within the organization * Autonomy: the degree to which departments within the organization are encouraged to operate in a coordinated or interdependent manner * Control: the degree to which rules, regulations, and direct supervision and used to control employee behavior * Risk Tolerance: the degree to which employees are encouraged to be aggressive, innovative, and risk-seeking 2. Geert Hofstede Geert Hofstede believes the behavior of organizations is affected by a national and regional cultural grouping. To study this point, he looked for a national difference among over 100,000 of IBMs employees in different parts of the world. He came up with five dimensions of culture that influence national regional groupings (Hofstede, 1980). These are: * Power distance: the expectation of society on the levels of power an individual possess in the society. A high score of power distance reflects the expectation of the society that some individuals possess more power than others. A low score of power distance reflects the expectations of the society that all people have equal rights * Uncertainty avoidance: the degree to which a society accepts uncertainty and risk * Individualism vs. Collectivism: the degree to which people stand up for themselves or act as part of a group * Masculinity vs. Femininity: the degree to which the society gives value to the male or female * Long vs. Short-term Orientation: the degree to which a society values long term or short term orientation 3. Deal and Kennedy According to Deal and Kennedy, organizational culture is the way things get done in an organization (Deal Kennedy, 1982). They measured an organizations culture using different elements. These elements include: * Feedback: response from the organization * Risk: the degree of uncertainty in the organization Using these two elements, Deal and Kennedy suggested four classifications of corporate cultures (Deal Kennedy, 1982). These are: * The Tough-Guy Macho Culture: The feedback, which is the response from the organization, is quick and the reward is high. * The Work Hard/Play Hard Culture: Few risks are taken, but the feedback, which is the response from the organization, is rapid. * The Bet Your Company Culture: This involves high risk, but it may take a long time to know the outcome of the decision or action. * The Process Culture: This is associated with bureaucracy in the organization. It is common in organizations where there is little or no feedback. 4. Charles Handy Charles Handy developed Roger Harrisons work of 1972 which linked organizational structure to organizational culture (Handy, 1985). According to this idea, there are four types of culture. These are: * Power Culture: A few will rule the organization from the middle. * Role Culture: Employees have clearly delegated authority and the structure of the organization is highly defined. * Task Culture: Teams are formed to solve particular problems; this is a common organizational culture for a matrix structure. * Person Culture: Employees focus on individualism rather than team work. These organizations will face a hard time staying above water. A corporate culture has two levels, visible and invisible. The visible level of culture can be seen at the surface level. It includes symbols, stories, heroes, slogans and ceremonies. The invisible level is deeper values and shared understandings held by organization members who include expressed values, assumptions and deep beliefs. The following illustrates the levels of corporate culture. It is difficult to express the invisible level of corporate culture since it cannot be seen as compared to the visible level of corporate culture. The visible level of corporate culture has different entities. These include: * Symbols: an object, act, or event that conveys meaning to others. Symbols can be considered a rich, non-verbal language that vibrantly conveys the organizations important values concerning how people relate to one another and interact with the environment (Pratt Rafaeli, 2001). * Stories: narratives based on true events that are repeated frequently and shared among organizational employees (Daft, Management, 7th ed., 2005). * Heroes: s who exemplify the deeds, character, and attributes of a strong corporate culture (Daft, Management, 7th ed., 2005). * Slogans: a phrase or sentence that succinctly expresses a key corporate value (Daft, Management, 7th ed., 2005). Companies use slogans to convey their core values and missions. Examples of slogans are Googles â€Å"Dont be evil,† and Microsofts â€Å"Our passion, your potential.† * Ceremonies: a planned activity that makes up a special event, and is conducted for the benefit of an audience (Trice Beyer, 1984). According to research conducted at Harvard on 207 U.S. firms (Kotter Heskett, 1992), corporate cultures can be divided into adaptive and unadaptive corporate cultures. The study found that a strong corporate culture by itself does not guarantee company success. However, when strong corporate culture adapts to the external environment, it will bring success to the companys business. In both adaptive and unadaptive corporate cultures, there are visible behaviors and expressed values. In the adaptive corporate culture, managers are concerned with their customers (external environment) and employees (internal environment). On the other hand, in an unadaptive corporate culture, managers are concerned only with themselves. Therefore, they dont want change or risks. A strong corporate culture should always be adapted to the external environment (Kotter Heskett, 1992). Table 1: Adaptive and Unadaptive Corporate Culture Adaptive Corporate Cultures Unadaptive Corporate Cultures Visible Behavior Managers pay close attention to all their constituencies, especially customers, and initiate change when needed to serve their legitimate interests, even if it entails taking some risks. Managers tend to behave somewhat insularly, politically, and bureaucratically. As a result, they do not change their strategies quickly to adjust to or take advantage of changes in their business environments. Expressed Values Managers care deeply about customers, stockholders, and employees. They also strongly value people and processes that can create useful change (e.g. leadership initiatives up and down the management hierarchy). Managers care mainly about themselves, their immediate work group, or some product (or technology) associated with that work group. They value the orderly and risk-reducing management process much more highly than leadership initiatives. Types of Cultures There are four types of corporate culture, which can be further classified into two matrixes. These are the needs of the environment, which could be flexible or stable, and the strategic focus, which can be external or internal. The four categories associated with this are adaptability, achievement, involvement, and consistency (McDonald Gandz, 1992) (Denison Mishra, 1995). The four types of corporate cultures are: 1. Adaptability culture: A culture characterized by values that support the companys ability to interpret and translate signals from the environment into new behavior responses. It emerges in an environment that requires fast response and high-risk decision making. Managers encourage values that support the companys ability to rapidly detect, interpret, and translate signals from the environment into new behavior responses. Employees have autonomy to make decisions and act freely to meet new needs, and responsiveness to customers is highly valued. Managers also actively create change by encouraging and rewarding creativity, experimentation, and risk taking (Daft, Management, 7th ed., 2005). 2. The achievement culture: A results-oriented culture that values competitiveness, personal initiative, and achievement. It is suited to organizations that are concerned with serving specific customers in the external environment but without the intense need for flexibility and rapid change. This is a results-oriented culture that values competitiveness, aggressiveness, personal initiative, and willingness to work long and hard to achieve results (Hooijberg Petrock, 1993). 3. The involvement culture: A culture that places high value on meeting that needs of employees and values cooperation and equality. It has an internal focus on the involvement and participation of employees to rapidly meet changing needs from the environment. This culture places a high value on meeting the needs of employees, and the organization may be characterized by a caring, family-like atmosphere. Managers emphasize values such as cooperation, consideration of both employees and customers, and the avoidance of status differences (Daft, Management, 7th ed., 2005). 4. Consistency culture: A culture that values and rewards a methodical, rational, orderly way of doing things. It has an internal focus and a consistency orientation for a stable environment. Following the rules and being thrifty are valued, and the culture supports and rewards a methodical, rational, orderly way of doing things, since there is no stable environment. It is rather difficult to have this kind of corporate culture (Daft, Management, 7th ed., 2005). The Start of Search Engines Most people agree that the first pre-web search engine was Archie created by Alan Emtage in 1990, while he was a student at McGill University. At that time, the Internet was used by learning institutions to store different kinds of documents on shared machines. Since there were no search engines at that time, if one did not know the exact machine address and file name, it would not be possible to find the document. Emtage created an interface for the search engine, calling it Archie, and used an indexed filing system. In order to use Archie, a user would log in to an Archie server via a command line interface and type in keywords that matched the file title being searched. The result from Archie would display the possible machine locations in which the file could be found. The user then had to log in to each machine and look for the individual file. Archie provided the machine name where the file could be found, but the user had to know a keyword in the title of the file being search ed. This may seem useless today, but it was the best technology available at the time. In 1993, students at the University of Nevada created another search engine similar to Archie, which they called Veronica. The main difference between Archie and Veronica was that Veronicas search results showed the possible document names. As the Internet started to grow larger, from 130 sites in 1993 to 600,000 in 1996, the glory of Archie and Veronica also faded. Matthew Gray, a researcher at the Massachusetts Institute of Technology, created a web based search engine known as WWW Wanderer. The Wanderer had a list of indexed sites at the back end and a search interface that allowed users to search the index at the front end. In 1994, Brian Pinkerton, a researcher from the University of Washington, developed a more powerful search engine by the name of WebCrawler. WebCrawler could index the full text of a web document it found and also use a linking of different web pages, just as Googles PageRanking algorithm does. Alta Vista was the next stronger search engine invention. Unlike other search engines, Alta Vista was created to test the performance of the superfast Alpha processor. After Digital Equipment Corporation (DEC) made a superfast Alpha processor, the company was looking for a way to test its performance. One of DECs researchers, Louis Monier, was working at Western Lab in Palo Alto, California, and came up with the idea of building a search engine that could load the entire Internet onto the Alpha computer to show the processors speed. Not only did Monier come up with the idea, he also built the search engine. However, the management of DEC did not realize the magnitude of this discovery. Some believe that the management could not understand the marketability of Alta Vista, because they considered DEC to be a hardware, not a software company. In January 1998, Compaq purchased DEC for $9.6 billion dollars. Compaq recognized the marketability of Alta Vista and started to invest more into it. Rod Schrock, a Compaq executive, was given the responsibility of Alta Vista, and developed the site to look like Yahoo. In June 1999, Compaq sold Alta Vista to CMGI, an Internet holding company, for $2.3 billion dollars, mostly in stock. CMGI could not hold on to Alta Vista for long since it lost 90 percent of its value. In 2003, CMGI was forced to sell Alta Vista to Overture Services, Inc. for $140 million. Yahoo acquired Overture Services, Inc., and Alta Vista became owed by Yahoo, its former fierce competitor. Yahoo had opened its doors two years prior in March 1995. Yahoo was started as a project to win a fantasy basketball league by two Stanford PhD candidate students, Jerry Yang and David Filo in the early 1990s. Both were studying electronic design automation, which was a popular field when they began studying but the subject got cold when these students reached their fourth year of their doctoral work. â€Å"The prospects of finishing and getting on with life were pretty grim. The real story is that we were bored with our PhDs and we did everything we could to avoid writing our thesis,† (Battelle, 2005) Yang recalls. To win a fantasy basketball league, Filo came up with an Internet crawler that collected data from basketball sites using protocol and compiled the data based on different categories like players performance, trade amount, history, etc. Yang and Filo won the fantasy basketball league using their project (Battelle, 2005). After the first browser was released in 1993, Yang started surfing the Web and maintaining a list of sites he was most interested in. Filo continued to develop software, and later wrote â€Å"Jerry and Davids Guide to the World Wide Web,† which helped to automate the list of sites Yang was collecting. Yang created a home page for the software Filo developed and called it Akebono, named after a famous sumo wrestler (Battelle, 2005). â€Å"Jerry and Davids Guide to the World Wide Web† became quickly famous, first among Stanford graduate students and then throughout the Web. In 1995, Yang and Filo realized the potential of â€Å"Jerry and Davids Guide to the World Wide Web,† and decided to invest more time into it. First and foremost, they wanted to have a catchy name for the site. However, they were unable to find Impact of Corporate Culture on IT Company Growth and Profits Impact of Corporate Culture on IT Company Growth and Profits The Impact of Corporate Culture on the Growth and Profitability of IT Companies: The Case of Google Abstract In todays global economy, companies from different industries are trying to create a unique competitive advantage to stay in business and maximize their shareholders equity. In doing so, companies should analyze their largest expenses and try to minimize these costs while utilizing their resources in order to make the most from these expenditures. The largest operating expense in U.S. companies is salary. To maximize this expenditure, businesses should devise ways in which to motivate their employees to be more productive. Controlling employees to come to work is easy, but how can companies motivate their employees to work to their full capacity? One way in which this can be accomplished is by creating a suitable, attractive, and tension-free working environment for employees. In doing so, companies can create a strong corporate culture which could offer a competitive advantage. As an example, Google has become one of the largest IT companies in the world in fewer than two decades from its establishment. Not only has Google grown to be one of the largest IT company in the world, it has also developed unique and innovative products, a high job growth, and a secure position as one of the top five companies for which to work. Google has managed to achieve this not only by developing appropriate business strategy, but also creatin g a strong corporate culture that concentrates mainly on employees and customers. In this research, I will try to analyze Googles achievements. I will conduct a small survey to examine the adaptability of Googles flexible corporate culture in IT companies located in Utah. Introduction Statement of the Problem The old saying, â€Å"You can lead a horse to water, but you cant make him drink† may hold true for employees as well; you can make employees come to work, but it is not easy to make them work to their full capacity. Companies may use different methods to control their employees to make them work to their fullest working capacity, but this does not always succeed. To understand employees work satisfaction and engagement in their work, it is useful to analyze a survey conducted by the Gallup Management Journal (GMJ) (Houser, 2009). The GMJ surveyed U.S. employees to understand how engaged they are in their work and their attitudes toward their managers. According to the study, there are three types of employees: 1. Engaged employees: Those who work with passion, motivation, and have deep feelings toward their company. These people are the ones who move the organization. 2. Not-engaged employees: Those who are physically present in the company but mentally absent. These employees are not motivated, and they dont care about their company. They come to work simply to put in hours. The survey refers to them as â€Å"walking through their workday.† 3. Actively disengaged employees: Those who are not only unhappy, but they express their unhappiness in different ways. They may undermine what their engaged coworkers accomplish. The study results showed that 26% of respondents are engaged in their work, 56% of the respondents are not engaged in their work, and 18% of the respondents are actively disengaged in their work. The following chart illustrates the finding of this study. The respondents of the survey were asked if they would fire their manager, given the opportunity. Respondents indicated that 24% would fire their manager if they were given the chance. Of this number, 6% of those respondents were engaged in their work, 23% of the number were not engaged in their work, and 51% of the respondents were actively disengaged in their work. Therefore, less engaged employees tend to dislike their managers, and would fire them, given the opportunity. According to the study, this lack of productivity costs companies billions of dollars. Approximately 24.7 million employees age 18 and over are actively disengaged; this represents 18% of the total workforce. From 2000 to 2007, actively disengaged employees in the U.S. cost the countrys economy from $334 to $431 billion every year in low productivity. The Cost Of Disengagement In this study, I will analyze the different reasons why employees are disengaged from their work, and I will suggest recommendations to solve this problem by taking as an example a successful company in the U.S. Purpose of the study Today, different companies are trying to find a unique competitive advantage. One competitive advantage that was overlooked for many years is an attractive organizational culture. Not only will a superior organizational culture help in attracting and retaining the best employees, it can also be used to create a loyal customer base. In this paper, I will investigate the organizational culture of Google, Inc. in the information technology (IT) industrial sector. I will analyze how Google has capitalized on its organizational culture to become one of the largest search engines and IT companies in the world. I will conduct a small survey on organizational culture on IT companies located in Salt Lake City, Utah to determine useful recommendations by analyzing the results of the survey and comparing these to Googles organizational culture. Before analyzing organizational cultures, it would be beneficial to answer some questions as to why this topic was selected as well as other related issues. Why I Focused on Organizational Culture Many companies have tried to come up with a competitive advantage to maximize the shareholders profits. For years, an attractive corporate culture was not considered as vital to the success of an organization. Unlike external factors of business, which are not directly controlled by organizations, corporate culture is an internal environmental force which can be manipulated by organizations in their favor. Why I Emphasized the Employees Employees are the executers of the plans and strategies of the organization. Most companies consider employees as their asset, but, in my opinion, employees are much more than this. According to a study conducted by the United States Census Bureau, companies largest operating expense is salary. (U.S.CensusBureau, 2000) (See charts below). By taking care of their employees, organizations can get the best results from them. The following charts show the breakdown of operating expense for different industries in 1997 as it was studied by the U.S. Census Bureau under the Economic and Statistics Administration in the U.S. Department of Commerce. Even though, this study was conducted more than a decade ago, I have included it, because I believe it shows the general trend of the breakdown of operating expenses within U.S. industries. Merchant wholesale companies have five major operating costs. Of these, payroll was by far the largest operating expense. If payroll expense and fringe benefits, which are operating expenses toward employees, are combined, more than half of the total operating expenses go toward employee salaries. The breakdown of operating expenses of retail trade has the same tendency as that of the merchant wholesaler. In fact, the only difference is that the expenses for rent by retail trade businesses are a little bit higher than that of the merchant wholesaler. The breakdown of operating expense for business services, which include IT industries, shows a larger expense toward employees. Payroll, consisting of 51% of total operating expense, contract labor, consisting of 5% of total operating expense and fringe benefits, consisting of 8% of total operating expense makes up a total of 64% of the total operating expense. The breakdown of the operating expenses for legal services follows the same trend as for business services. The following chart compares payroll expenses of different sectors of business According to the above chart, business services, health services and legal services pay the highest portion of operating expenses to payroll. Clearly, if companies are paying the majority of their operating expense toward the salaries of their employees, they should try to get the most from their workforce. Another study conducted in 2007 by the AmericanTimeUseSurvey through the U.S. Bureau of Labor Statistics (AmericanTimeUseSurvey, 2007) showed that of the total working people in U.S., those who were between the ages of 25 to 54 living in households with children under the age of 18 spent most of their time either working or in work-related activities. The survey was provided from data taken on non-holiday weekdays. Out of the total 24 hours, those between the age of 25 to 54 living in households with children under the age of 18 spent 8.7 hours working or on work-related activities, 7.6 hours sleeping, 2.6 hours on leisure and sports, 1.2 hours caring for others, 1.1 hours on household activities, 1.1 hours in eating and drinking and the remaining 1.7 hours on other activities. The following chart illustrates these hours in percentiles. Based on this survey, people with children between the ages of 25 to 54, who were part of the labor force, spent the majority of their time at the workplace or doing work-related activities. If companies created a suitable and stable environment, this labor force would be motivated to work harder to help companies maximize their profits. This study will research and analyze how companies could create a competitive advantage by attracting and retaining the best employees through a superior corporate culture. Why I focused on IT IT, by any comparison, is the fastest growing industry in the world. Companies are spending billions of dollars every year, which has made the IT industry one of the most profitable industries in the world. According to a study conducted by the U.S. Census Bureau in 2005 and published in 2007 (U.S.CensusBureau, Information and Communication Technology: 2005, April 2007), the information industry by itself contributes 52.4 billion dollars to the IT industry through purchases of hardware and software annually. The finance and insurance sectors spent $44.2 billion; the manufacturing, professional, scientific, and technical services sectors spent $32.5 billion; the health care sector spent $27 billion; and the social assistance business sector spent $19.9 billion on IT hardware and software components in 2005 alone. Based on this study, more than $200 billion was spent on IT hardware and software by different business sectors in 2005. According to this study, the noncapital and capital expenditures for computer software were higher compared to IT hardware. It is a general assumption that if companies are investing more on computer software, the software industry is generating a lot of money. In 2005 alone, the noncapital expenditure for computer software was $54.2 billion, whereas the capital expenditure for the same sector was $49.8 billion. Therefore, this research will focus on computer software companies. Why Focus on Google? Google is one of the fastest growing companies in the world. It has grown sevenfold over the last decade. According to Fortune, Google was listed as the fourth best company to work for in 2009 (100 Best Companies to Work for 2009: Google GOOG from Fortune, 2009). Even though Google was listed as the fourth best company to work for in 2009 by Fortune, it has the highest job growth rate when compared to the other companies listed in the top ten. While Google has a 40% job growth rate, NetApp, which was listed in first place, only has a 12% job growth rate. Edward Jones and Boston Consulting Group, listed second and third, have only a 9% and 10% job growth rate respectively (100 Best Companies to Work for 2009: Google GOOG from Fortune, 2009). Google has shown tremendous growth over the past few years. As the following chart indicates, from 2004 to 2008, the net income of the company increased tenfold. Even when the world economy was in a recession at the end of 2007 and 2008, Google managed to secure a high net income (GoogleInc, 2008). Google has an interesting workforce distribution. As of December 31, 2008, 40% of Googles total workforce was in sales and marketing, 36% in research and development, 15% in general and administrative positions, and the remaining 9% in operations (Google Inc., 2008). According to this data, Google places nearly as large an emphasis on research and development as it does for sales and marketing. Having a large staff in research and development will ensure a strong future market when it is supported with an appropriate corporate strategy. Even if it is difficult to conclude that Google will have a bright future based on the distribution of its workforce, it is certain that this strong contingency of Googles research and development team has proven to be valuable by developing new and exciting technologies, making it difficult for competitors to catch up. Literature Review In todays globalized and integrated world, change within industries and organizations occurs rapidly. Understanding the impact of an organizations environment could assist organizations in coping with this change. The organizational environment includes all elements existing outside the boundary of the organization that have the potential to affect the organization (Daft, Organization Theory and Design, 8th ed., 2004). The organizational environment consists of the external environment and the internal environment. The external environment is made up of those forces that exist outside of the organizations boundaries and have an effect on the organization. The external environment is further divided into the general environment and the task environment. The general environment is the outer layer that is widely dispersed and affects organizations indirectly (Daft, Management, 7th ed., 2005). The general environment includes technological, socio-cultural, economic, legal/political, and international factors. On the other hand, the task environment is closer to the organization and includes the sectors that conduct day-to-day transactions with the organization and directly influence its basic operations and performance (Daft, Management, 7th ed., 2005). The task environment includes customers, labor market, suppliers and competitors. The internal environment includes the elements within the organizations boundaries (Daft, Management, 7th ed., 2005). It includes employees, management and culture of the organization. In this paper the focus is on the culture of the organization and its affect on the performance of the organization. A corporate culture is defined as the set of key values, beliefs, understandings, and norms shared by members of an organization (Martin, 2002) (Kilmann, Ralph H.; Saxton, Mary J.; Serpa, Roy, 1986) (Smircich, 1983). It could also be defined as an â€Å"interdependent set of beliefs, values, ways of behaving, and tools for living that are so common in a community that they tend to perpetuate themselves, sometimes over long periods of time. This continuity is the product of a variety of social forces that are frequently subtle, bordering on invisible, through which people learn a groups norms and values, are rewarded when they accept them, and are ostracized when they do not† (Bemowski, 1995) (Wilhelm, 1992). Corporate culture is derived from both the management and the organization itself. The management, through its philosophy, values, actions and the organization through its roles, structure, systems and technology comprise the corporate culture. Feedback is received from the corporate culture to the management and organization. The following illustrates this process. Classification Schemes There are different classifications of corporate culture defined by different authors. The different views of four authors will be considered in the following: 1. Henry Migliore After studying 24 organizations, Henry Migliore included 20 cultural factors, which he referred to as the â€Å"Corporate Culture Index† (Migliore, Henry; R.T. Martin; Tim Baer; and Jeffrey L. Horvath, 1989). These factors include the following characteristics. * Member Identity: the degree to which employees identify with the organization as a whole in their type of job or field of professional expertise * Team Emphasis: the degree to which work activities are organized around teams rather than individuals * People Focus: the degree to which management empowers the employees within the organization * Autonomy: the degree to which departments within the organization are encouraged to operate in a coordinated or interdependent manner * Control: the degree to which rules, regulations, and direct supervision and used to control employee behavior * Risk Tolerance: the degree to which employees are encouraged to be aggressive, innovative, and risk-seeking 2. Geert Hofstede Geert Hofstede believes the behavior of organizations is affected by a national and regional cultural grouping. To study this point, he looked for a national difference among over 100,000 of IBMs employees in different parts of the world. He came up with five dimensions of culture that influence national regional groupings (Hofstede, 1980). These are: * Power distance: the expectation of society on the levels of power an individual possess in the society. A high score of power distance reflects the expectation of the society that some individuals possess more power than others. A low score of power distance reflects the expectations of the society that all people have equal rights * Uncertainty avoidance: the degree to which a society accepts uncertainty and risk * Individualism vs. Collectivism: the degree to which people stand up for themselves or act as part of a group * Masculinity vs. Femininity: the degree to which the society gives value to the male or female * Long vs. Short-term Orientation: the degree to which a society values long term or short term orientation 3. Deal and Kennedy According to Deal and Kennedy, organizational culture is the way things get done in an organization (Deal Kennedy, 1982). They measured an organizations culture using different elements. These elements include: * Feedback: response from the organization * Risk: the degree of uncertainty in the organization Using these two elements, Deal and Kennedy suggested four classifications of corporate cultures (Deal Kennedy, 1982). These are: * The Tough-Guy Macho Culture: The feedback, which is the response from the organization, is quick and the reward is high. * The Work Hard/Play Hard Culture: Few risks are taken, but the feedback, which is the response from the organization, is rapid. * The Bet Your Company Culture: This involves high risk, but it may take a long time to know the outcome of the decision or action. * The Process Culture: This is associated with bureaucracy in the organization. It is common in organizations where there is little or no feedback. 4. Charles Handy Charles Handy developed Roger Harrisons work of 1972 which linked organizational structure to organizational culture (Handy, 1985). According to this idea, there are four types of culture. These are: * Power Culture: A few will rule the organization from the middle. * Role Culture: Employees have clearly delegated authority and the structure of the organization is highly defined. * Task Culture: Teams are formed to solve particular problems; this is a common organizational culture for a matrix structure. * Person Culture: Employees focus on individualism rather than team work. These organizations will face a hard time staying above water. A corporate culture has two levels, visible and invisible. The visible level of culture can be seen at the surface level. It includes symbols, stories, heroes, slogans and ceremonies. The invisible level is deeper values and shared understandings held by organization members who include expressed values, assumptions and deep beliefs. The following illustrates the levels of corporate culture. It is difficult to express the invisible level of corporate culture since it cannot be seen as compared to the visible level of corporate culture. The visible level of corporate culture has different entities. These include: * Symbols: an object, act, or event that conveys meaning to others. Symbols can be considered a rich, non-verbal language that vibrantly conveys the organizations important values concerning how people relate to one another and interact with the environment (Pratt Rafaeli, 2001). * Stories: narratives based on true events that are repeated frequently and shared among organizational employees (Daft, Management, 7th ed., 2005). * Heroes: s who exemplify the deeds, character, and attributes of a strong corporate culture (Daft, Management, 7th ed., 2005). * Slogans: a phrase or sentence that succinctly expresses a key corporate value (Daft, Management, 7th ed., 2005). Companies use slogans to convey their core values and missions. Examples of slogans are Googles â€Å"Dont be evil,† and Microsofts â€Å"Our passion, your potential.† * Ceremonies: a planned activity that makes up a special event, and is conducted for the benefit of an audience (Trice Beyer, 1984). According to research conducted at Harvard on 207 U.S. firms (Kotter Heskett, 1992), corporate cultures can be divided into adaptive and unadaptive corporate cultures. The study found that a strong corporate culture by itself does not guarantee company success. However, when strong corporate culture adapts to the external environment, it will bring success to the companys business. In both adaptive and unadaptive corporate cultures, there are visible behaviors and expressed values. In the adaptive corporate culture, managers are concerned with their customers (external environment) and employees (internal environment). On the other hand, in an unadaptive corporate culture, managers are concerned only with themselves. Therefore, they dont want change or risks. A strong corporate culture should always be adapted to the external environment (Kotter Heskett, 1992). Table 1: Adaptive and Unadaptive Corporate Culture Adaptive Corporate Cultures Unadaptive Corporate Cultures Visible Behavior Managers pay close attention to all their constituencies, especially customers, and initiate change when needed to serve their legitimate interests, even if it entails taking some risks. Managers tend to behave somewhat insularly, politically, and bureaucratically. As a result, they do not change their strategies quickly to adjust to or take advantage of changes in their business environments. Expressed Values Managers care deeply about customers, stockholders, and employees. They also strongly value people and processes that can create useful change (e.g. leadership initiatives up and down the management hierarchy). Managers care mainly about themselves, their immediate work group, or some product (or technology) associated with that work group. They value the orderly and risk-reducing management process much more highly than leadership initiatives. Types of Cultures There are four types of corporate culture, which can be further classified into two matrixes. These are the needs of the environment, which could be flexible or stable, and the strategic focus, which can be external or internal. The four categories associated with this are adaptability, achievement, involvement, and consistency (McDonald Gandz, 1992) (Denison Mishra, 1995). The four types of corporate cultures are: 1. Adaptability culture: A culture characterized by values that support the companys ability to interpret and translate signals from the environment into new behavior responses. It emerges in an environment that requires fast response and high-risk decision making. Managers encourage values that support the companys ability to rapidly detect, interpret, and translate signals from the environment into new behavior responses. Employees have autonomy to make decisions and act freely to meet new needs, and responsiveness to customers is highly valued. Managers also actively create change by encouraging and rewarding creativity, experimentation, and risk taking (Daft, Management, 7th ed., 2005). 2. The achievement culture: A results-oriented culture that values competitiveness, personal initiative, and achievement. It is suited to organizations that are concerned with serving specific customers in the external environment but without the intense need for flexibility and rapid change. This is a results-oriented culture that values competitiveness, aggressiveness, personal initiative, and willingness to work long and hard to achieve results (Hooijberg Petrock, 1993). 3. The involvement culture: A culture that places high value on meeting that needs of employees and values cooperation and equality. It has an internal focus on the involvement and participation of employees to rapidly meet changing needs from the environment. This culture places a high value on meeting the needs of employees, and the organization may be characterized by a caring, family-like atmosphere. Managers emphasize values such as cooperation, consideration of both employees and customers, and the avoidance of status differences (Daft, Management, 7th ed., 2005). 4. Consistency culture: A culture that values and rewards a methodical, rational, orderly way of doing things. It has an internal focus and a consistency orientation for a stable environment. Following the rules and being thrifty are valued, and the culture supports and rewards a methodical, rational, orderly way of doing things, since there is no stable environment. It is rather difficult to have this kind of corporate culture (Daft, Management, 7th ed., 2005). The Start of Search Engines Most people agree that the first pre-web search engine was Archie created by Alan Emtage in 1990, while he was a student at McGill University. At that time, the Internet was used by learning institutions to store different kinds of documents on shared machines. Since there were no search engines at that time, if one did not know the exact machine address and file name, it would not be possible to find the document. Emtage created an interface for the search engine, calling it Archie, and used an indexed filing system. In order to use Archie, a user would log in to an Archie server via a command line interface and type in keywords that matched the file title being searched. The result from Archie would display the possible machine locations in which the file could be found. The user then had to log in to each machine and look for the individual file. Archie provided the machine name where the file could be found, but the user had to know a keyword in the title of the file being search ed. This may seem useless today, but it was the best technology available at the time. In 1993, students at the University of Nevada created another search engine similar to Archie, which they called Veronica. The main difference between Archie and Veronica was that Veronicas search results showed the possible document names. As the Internet started to grow larger, from 130 sites in 1993 to 600,000 in 1996, the glory of Archie and Veronica also faded. Matthew Gray, a researcher at the Massachusetts Institute of Technology, created a web based search engine known as WWW Wanderer. The Wanderer had a list of indexed sites at the back end and a search interface that allowed users to search the index at the front end. In 1994, Brian Pinkerton, a researcher from the University of Washington, developed a more powerful search engine by the name of WebCrawler. WebCrawler could index the full text of a web document it found and also use a linking of different web pages, just as Googles PageRanking algorithm does. Alta Vista was the next stronger search engine invention. Unlike other search engines, Alta Vista was created to test the performance of the superfast Alpha processor. After Digital Equipment Corporation (DEC) made a superfast Alpha processor, the company was looking for a way to test its performance. One of DECs researchers, Louis Monier, was working at Western Lab in Palo Alto, California, and came up with the idea of building a search engine that could load the entire Internet onto the Alpha computer to show the processors speed. Not only did Monier come up with the idea, he also built the search engine. However, the management of DEC did not realize the magnitude of this discovery. Some believe that the management could not understand the marketability of Alta Vista, because they considered DEC to be a hardware, not a software company. In January 1998, Compaq purchased DEC for $9.6 billion dollars. Compaq recognized the marketability of Alta Vista and started to invest more into it. Rod Schrock, a Compaq executive, was given the responsibility of Alta Vista, and developed the site to look like Yahoo. In June 1999, Compaq sold Alta Vista to CMGI, an Internet holding company, for $2.3 billion dollars, mostly in stock. CMGI could not hold on to Alta Vista for long since it lost 90 percent of its value. In 2003, CMGI was forced to sell Alta Vista to Overture Services, Inc. for $140 million. Yahoo acquired Overture Services, Inc., and Alta Vista became owed by Yahoo, its former fierce competitor. Yahoo had opened its doors two years prior in March 1995. Yahoo was started as a project to win a fantasy basketball league by two Stanford PhD candidate students, Jerry Yang and David Filo in the early 1990s. Both were studying electronic design automation, which was a popular field when they began studying but the subject got cold when these students reached their fourth year of their doctoral work. â€Å"The prospects of finishing and getting on with life were pretty grim. The real story is that we were bored with our PhDs and we did everything we could to avoid writing our thesis,† (Battelle, 2005) Yang recalls. To win a fantasy basketball league, Filo came up with an Internet crawler that collected data from basketball sites using protocol and compiled the data based on different categories like players performance, trade amount, history, etc. Yang and Filo won the fantasy basketball league using their project (Battelle, 2005). After the first browser was released in 1993, Yang started surfing the Web and maintaining a list of sites he was most interested in. Filo continued to develop software, and later wrote â€Å"Jerry and Davids Guide to the World Wide Web,† which helped to automate the list of sites Yang was collecting. Yang created a home page for the software Filo developed and called it Akebono, named after a famous sumo wrestler (Battelle, 2005). â€Å"Jerry and Davids Guide to the World Wide Web† became quickly famous, first among Stanford graduate students and then throughout the Web. In 1995, Yang and Filo realized the potential of â€Å"Jerry and Davids Guide to the World Wide Web,† and decided to invest more time into it. First and foremost, they wanted to have a catchy name for the site. The Right to Privacy by Robert Bork. Robert Bork's The Right of Privacy examined the landmark case Griswald v. Conneticut. Bork's "originalist" view proclaimed that Justice Douglas erroneously interpreted the right of privacy from the Constitution. The originalist view is that judges must strictly adhere to the language of the Constitution, thus people do not have a general right to privacy because it was never actually written into the Constitution. This view severely restricts judges in dealing with new issues that our forefathers could not have possibly envisioned. The inability of "originalist" to deal with modern and future problems displays a need for Supreme Court judges to be able to interpret laws from the Constitution. Without this ability it would be doubtful if people today could claim a general right to privacy. The Griswald case involved a bizarre law that forbade the use of condoms in the hope that it would prevent adulterous affairs. This deduction is as absurd as banning all sales of chocolate in order to prevent obesity. Robert Bork admitted that this law did not make sense, especially in the ability of government officials to enforce the law. Yet, Bork disagreed with the method used by Justice Douglas to overturn the conviction of two doctors distributing information on condoms. Bork felt that Douglas's liberal use of penumbras to create a zone of privacy was an excessive use of judicial power. Bork feels a judge must follow the Constitution and should not imply anything from the various ideas in the Constitution. This poses problems when trying to deal with cases that the Constitution does not specifically mention. For example, without the ability to interpret some of the various amendments in the constitution it would be virtually impossible for a judge to decide cases dealing with the on- line world. Is an on-line service provider similar to a magazine publisher (Responsible for the information that it disseminates) or like a bookstore (That is not specifically liable for the information that it disseminates)? These types of decisions cannot be solved with an "originalist" view, because the Constitution did not have the foresight to deal with such issues. In this same manner Justice Douglas implements penumbras to arrive at a general right of privacy that is not explicitly written into the Constitution. These penumbras are all valid within the spirit of the Constitution and does not go against anything specifically forbidden in the document. Thus, the justification of Justice Douglas to create a zone of privacy is legitimate and the old archaic Griswald laws is forever vanquished into the history books. Drinking and Driving Essay -- Drunk Driving, DUI, Alcohol

â€Å"Have one drink for the road† was, until recently, a commonly used phrase in American culture. It has only been within the past 20 years that as a nation, we have begun to recognize the dangers associated with drunk driving (Sutton 463). According to the National Highway Traffic Safety Administration, this year 519,000 people, or one person per minute, will be injured in alcohol-related accidents. 10,839 people will die in drunk-driving crashes this year – that is one death every 50 minutes. The heartbreaking part is, every injury and lost life due to driving after drinking can be prevented. Drinking while driving â€Å"accidents† are not merely â€Å"accidents.† Getting in a vehicle after consuming alcohol, which severely affects the function of the brain, is not an accident. It is lack of responsibility. Individuals that consume alcohol irresponsibly must begin to take responsibility for themselves and for other innocent drivers on the road. Unfort unately, in spite of great progress, alcohol-impaired driving remains a serious national problem that tragically affects many victims annually (Hanson). It is time that laws and consequences for drinking while driving strengthen and people begin to think twice before driving a vehicle after drinking. Individuals who make the decision to drive after consuming alcohol, not only put themselves in a dangerous situation, they also put an entire community at risk. Current laws, which are not strict or powerful enough, must be increased in order to keep our neighborhoods around the nation safe. Adoption of HRM Essay

The Strategic Choice model created by Kochan, Katz and Mckersie originated from economics and organisational behaviour is closely associated with human resource management, while the Labour Process approach evolved from Marx’s theoretical works has traits that is closely associated with personnel / industrial relations. From two diverse perspectives, the two models both have indications that they support an adoption for human resource management, provided that personnel / industrial relations is seen as apart of and giving rise to human resource management. Kochan, Katz and McKersie developed their theory of the Strategic Choice model from previous works of Dunlop’s System Theory. The two models had strong emphasis on employment relations being strongly influenced by environmental forces which include: economic forces; technology advancement; political forces; legal and social forces; management’s values, beliefs and philosophies; the outcomes of previous organisational decisions; the distribution of power and structure within the organisation i.e. central or decentralised hierarchy; and the unions’ and government agencies’ values and strategies in creating policies and legislations. The majority of environmental forces influencing employment relations can be explained by three groups: employers, unions and the government which in essence is the three actors from Dunlop’s System Model. In relation to KKM’s Strategic Choice, the three tier model explains why and how the three actors interact and hence explaining the environmental forces. There are three levels of decision making: macro, industrial relations system and the workplace. In the perspective of employers, the top level is where the creation of business strategies and goals for it to be competitive are developed to maximise the value of the organisation. This is usually achieved by satisfying the demands of the environmental forces or eliminating any problems reducing their chances of achieving their goals. The middle level is a representation of the industrial relations where policies and negotiations between all three actors occur. As for the bottom, the policies created in the middle level are implemented upon employees and other parties included in the policies. Thus through this model, it demonstrates that decisions made at the top level will inevitably affect those at the bottom level i.e. policies made at the top level will have some sort of representation in lower level policies. The notion of strategic choice is based on the assumption that the three actors have alternatives and options in the decisions chosen that will inevitably impact on the employment relations and the direction that these will take. Not only does the organisation can make decisions that would affect itself, but also the choices and decisions made on the part of labour, management, and government affect the course and structure of industrial relations systems. Legislations made by the government can restrict or either enhances an organisation’s ability to be competitive, and an example of this is tariffs imposed in countries to protect the internal markets from overseas markets. The Labour Process approach was first theorised by Karl Marx. The theory was not a static, universal theory but a historical theory that was revised in the light of historical change. Such scholars as: Harry Braverman, Stephen Marglin, Stanley Aronowitz, Andre Gorz and Katherine Stone have all created their own theories encompassing Marx’s theory during their times, and hence the many different interpretations of the Labour Process (Gartman 1978, p. 1). In general the core notion of Labour Process is concerned in converting potential into actual labour. An example of this is how to organise and structure employees such that the organisation can make full use of their skills. Though this sounds simple in theory, there is an organisational dilemma in how to reconcile the potential inconsistency between individual needs and interests of different organisational stakeholders on the one hand, and the collective purpose of the organisation on the other. Increase control by the employer over the employees seems to be one solution to the inconsistency of interests and needs. The workplace thus becomes a competition between employees individually and collectively seeking to protect and expand their own interests and needs, but also at the same time trying to resist management’s attempts to control. These activities are closely aligned with actions of industrial relations: conflict of interests that would result in tension and conflict between parties. This approach of increase control was supported by Taylorist approach. Braverman added his thoughts that another form of reconciling the differences was to: de-skill the employees to minimise time lost on context switching; simplify the structure of labour divisions; lower labour cost since the occupation becomes less sophisticated hence maximising output. (Gartman 1978, p. 5) In essence the labour process sees conflict as a fundamental and central dynamic in organisational life that can be used to explain the actual i.e. observed instances of workplace conflict, control, and profit distribution. This can be seen by large organisations performing â€Å"restructuring† of itself in terms of labour management to reduce cost of production (banking sector and motoring industry). Prevention of conflict is not considered in a labour process approach, hence ruling out the requirement of employers to nurture the moral and ethics of employees. Guidelines and procedures are strictly followed, which these features are clear characteristics of industrial relations approach. â€Å"In recent years the distinctions between industrial relations and human resource management have blurred, as the resolution of industrial conflicts has been decentralised and as national policy increased its interests in issues like training and labour productivity, once left to workplace management.† (Gardner & Palmer 1997, p. 7) Human resource management is a managerial perspective, with an aim to establish an integrated series of personnel policies consistent with organisation strategy, thus ensuring the quality of working life, high commitment and performance from employees, and organisational effectiveness and competitive advantage: the management of organisational goals and labour. Thus meaning that industrial relations is another component of human resource management, which allows the comparison and contrasting of Kochan, Katz and McKersie’s Strategic Choice approach, Marxist Labour Process approach to be made possible. One major common approach that there is between the two models is that there is some form of upward movement in opinions and interests by the employees. In the case of strategic choice approach collective bargaining is utilised whereas unions is made use of for the labour process approach to express employees’ interests and needs. As for industrial relations, negotiation is its prized management skill between employer and employee. Both human resource management and the strategic choice approach create their policies based on the interests of the organisation and employees with a slightly more emphasis upon the organisation goals. From the three tier model, policies are made at the top level in the interests of the organisation just as human resource management places the organisation’s ‘customer’ first (Fells 1989, p. 486). Labour process approach is primarily focused upon conflicts and has a less of an emphasis upon organisational strategies. As previously stated the labour process is closely associated with industrial relations, which can also be seen in the middle level in the three tier model in terms of strategic choice approach. For human resource management, industrial relations is melded into its strategies in the form of pre-emptive actions upon conflicts i.e. the managerial task is seen as a nurturing employees’ moral and ethics. Labour process approach can also be viewed as hard human resource management as the employees are seen as any other resources of production by controlling and managing them, while cultivation of employees’ moral and needs is neglected. Soft human resource management is represented by the strategic choice approach as employees are seen as ‘human’ resources that are valuable to the organisation to make full use of. Policies made in the middle level of the three tier model are in consideration of both in the best interests of employees and the organisation itself. Human resource management in recent times has become more strategic; it increasingly scraps developmental aspects and places more focus upon financial aspects. De-skilling of employees has been more emphasised upon more than the structure and organisation of labour, which is quite on the contrary upon the goals of labour process approach where de-skilling of an occupational positions. De-skilling has the effect of either removing or lowering the skill level required from those performing the job and in some cases it will also reduce the price of labour. In conclusion, Kochan, Katz and McKersie’s Strategic Choice approach and the Labour Process approach provide explanations for the adoption of Human Resource Management, since it is more contingent management strategy than Personnel / Industrial relations. Evidence of this is clearly seen in today’s evolving workplace where large organisations include human resource management in its decision making and is no longer neglected as a lower priority department. In addition, both models: strategic choice approach and labour process, have had many radical perspectives added to the theory in the past until recently very little change has been made meaning the end to the two models and the rise of human resource management. As human resource develops, initiatives come and go whereas the focus of financial mechanisms increase and become more sophisticated. American Film History 1930-60

The chief technological innovation during the 1930s was the development of deep focus cinematography. Deep focus involved the expansion of depth of field, resulting in images that maintained sharp focus from objects in the extreme foreground to those in the distant background. Deep focus was achieved by filming with extremely wideangled lenses whose apertures had been stopped down. This sort of cinematography was made possible by a variety of developments in related fields of film technology.In 1939 the introduction of lens coatings, which permitted 75 per cent more light to pass through the lens to the film inside the camera, enabled cinematographers to decrease the lens aperture an additional stop, facilitating greater image definition. The results of these developments can be seen in Orson Welles’ Citizen Kane (1941). This and other films which were shot in exteriors took advantage of relatively short focal-length lenses and abundant sunlight to produce ‘deep' images. According to this new code, the film stock's greater sensitivity to the full range of colours signified a greater realism.On Citizen Kane the Toland style is most pronounced, most systematically and effectively employed, and most widely recognized. Although he had been refining his methods in the films with Wyler and Ford, Toland had yet satisfactorily to combine his technical and stylistic interests within a single picture. He saw Citizen Kane as a chance to experiment on a large scale. In a June 1941 article in Popular Photography entitled â€Å"How I Broke the Rules on Citizen Kane†, Toland related that ‘the photographic approach †¦was planned and considered long before the first camera turned', which was itself ‘most unconventional in Hollywood', where cinematographers generally have only a few days to prepare to shoot a film. Robert L. Carringer, in his indepth sudy of the production, writes that Welles and Toland ‘approached the film together in a spirit of revolutionary fervor', and that ‘Welles not only encouraged Toland to experiment and tinker, he positively insisted on it' (Nowell-Smith 45). The work indicated something of a shift to a more documentary-style realism.Citizen Kane was, then, an opportunity for Toland to make flamboyant deep focus identified with his own work. Welles had come to Hollywood with no professional film experience, and (according to Welles) Toland had sought out the Kane assignment. After the filming was completed, Toland was at pains to claim several innovations. For greater realism, he explained, many sets were designed with ceilings, which required him to light from the floor. Since the sets were also deep, he relied on the carrying power of arc lamps.Furthermore, since Welles and Toland had decided to stage action in depth, Toland sought great depth of focus by using Super XX film, increasing the lighting levels, and using optically coated wide-angle lenses (Bordwell 45). The result s hifted the traditional limits of deep space. In yielding a depth of field that extended from about eighteen inches to infinity, Toland's ‘pan-focus' made it possible to have a sharp foreground plane in medium shot or even close-up and still keep very distant background planes in focus. Fifty years on, Kane remains contentious.French critic Andre Bazin, who saw it in 1946 at the same time as Italian neo-realism, argued that its extensive use of deep focus promoted the reality of the phenomenal world of the film, but subsequent critics have noted that the film is also highly self-conscious, artificial, and even baroque. The use of deep focus was not unique, and director of photography Gregg Toland had already experimented with it on other productions. Welles's role as ‘author' of the film has also been hotly contested, notably by Pauline Kael (1974), who argued, probably incorrectly, that the script was solely the work of Herman J.Mankiewicz. But even if Kane was not compl etely novel in its structures or techniques, it remains the fact that these techniques are masterfully integrated in the film's complex texture. Bazin, for example, argued that Citizen Kane was a film of high quality in that it was a film of realism. Realism was an axiom of his aesthetic position. But the statement which links this axiom with the specific aesthetic judgement of Citizen Kane raises problems. The realism of the film, Bazin argues, derives from its use of deep-focus photography and minimal cutting.Such techniques minimize fragmentation of the real world. The trouble is that this could be a definition of realism as nonfragmentation, or an assertion that films employing such techniques are perceived as more real. The latter, unlike the former, is open to empirical test, although Bazin uses it as a selfevident aesthetic judgement. Thus, although there is nothing inherently wrong with the argument, it does involve different sorts of statements with consequent different cri teria of adequacy.Bazin does share a considerable admiration for the achievements of Italian neo-realism; in particular. And yet Bazin rarely falls into the trap of seeming to formulate a puritan aesthetic which will include neo-realism at the expense of all else. Unlike Kracauer (formally, at least) he admits to different forms of realism. Thus, for example, the distinction he draws between the ‘documentary' realism of Scarface and the ‘aesthetic' realism of Citizen Kane, both forms allegedly finding their unification in La Terra Trema (Bordwell 90).This willingness to speak of different types of realism can lead to problems in interpreting his position. In Signs and Meaning in the Cinema, Wollen takes to task two contemporary inheritors of Bazin's views (Barr and Metz) over their opposition of Rossellini and Eisenstein. The villain for Bazin, he points out, was not Eisenstein, but German Expressionism. But the real problem is that at different times, and in different w ays, Bazin occupies both positions. He starts life invoking a case similar to Kracauer's in favour of a ‘purist' realism.But this proves too limiting for his much more catholic tastes, and so he also develops a second case as spatial realism. Unfortunately, he never really brings the two conceptions face to face; never really resolves the strains between them. It seems useful here to take a closer look at these basics of his argument: The realism of the cinema follows directly from its photographic nature. Not only does some marvel or some fantastic thing on the screen not undermine the reality of the image, on the contrary, it is its most valid justification.Illusion in the cinema is not based as it is in the theatre on convention tacitly accepted by the general public; rather, contrariwise, it is based on the inalienable realism of that which is shown. All trick work must be perfect in all material respects on the screen. The `invisible man' must wear pyjamas and smoke a cig arette (Bazin 108). Andre Bazin puts Welles in his pantheon of realist directors, along with Renoir, Rossellini, De Sica, Stroheim, Flaherty, and even Murnau (whom he praises for choosing the moving camera over editing in the construction of many of his filmic scenes).Yet Citizen Kane is also a film in the tradition of German Expressionism. Like Murnau, Welles externalized the subjectivity of his characters (and especially of Kane) by means of psychologically charged settings, acute camera angles, distorting lenses, and disconcerting camera movements (Tudor 56). The demented architecture of Xanadu in the mist-enshrouded shots at the beginning of the film recalls Howard Hawks’ Scarface (1932). Near the end of the film both Susan and Kane are dwarfed by the oversized ornaments and statuary that furnish Xanadu, and serve as external projections of Kane's inner deadness and mindless materialism.The gargantuan rooms through which their voices echo—they nearly have to shout at each other to be heard—reflect the distance that has grown between them. When Kane steps into an enormous blazing fireplace and informs Susan that â€Å"Our home is here,† he metaphorically becomes the host of hell. After Susan leaves him, Kane, now utterly alone, wanders past a structure of double reflecting mirrors which reflect his image into infinity. As far as he looks, all he can see are images of himself, a perfect physical representation for a man trapped within his own narcissism.Welles also used extreme camera angles and strange camera movements in conjunction with his expressive mise-en-scene. In the year of its release, Citizen Kane was a radically experimental film—fully twenty years ahead of its time—and was widely recognized as such by American critics. Citizen Kane is surely the most celebrated and analyzed of all English language films and, arguably, the greatest – at least as measured by periodic surveys of critics and scholars . We saw that in the 1940s a realist aesthetic somewhat modified classical practice. This was conceived as partly an ‘objective' verisimilitude, especially of setting and lighting.Location shooting, taken in conjunction with low-key (‘mood') lighting, helped define one distinct postwar cinematographic practice. This practice did not fundamentally violate classical principles of causal and generic motivation. This conception of ‘realism' also owed something to a standardization of deep-focus shooting. Certain traits became common to many ‘realistic' films of the 1940s and 1950s. Finally, Bazin sees both forms of realism in spatial realism of Welles. Certainly Citizen Kane preserves the unity of space through Toland's deep-focus photography.Certainly the cuts are minimized by use of dissolves and joins across the soundtrack. But Welles is, nevertheless, the true inheritor of expressionism, the specialist in the distortion by camera angle, the mysterious shadows once painted but now created through lighting, the grotesque, and the baroque.
